What mapping stakeholders actually means
Most projects fail in the gaps between teams, not inside them.
You discover too late that another group had to approve your launch, that a service team was never told about your deadline, or that a leader expected a different outcome entirely.
Mapping stakeholders before you start is one way to close those gaps early.
This guide helps you decide whether it is worth doing for your project, and shows you a practical way to do it if the answer is yes.
Stakeholder mapping is a short exercise.
You list the teams and people who affect your project's success.
You then sort them by influence and decide who owns each relationship.
It is not a formal org chart and it does not need special software.
A shared document or whiteboard is enough.
Atlassian's Network of Teams Play describes this as a map of adjacent teams, stakeholders and leaders involved in a project's success.
It also records their level of influence and the person responsible for each relationship.
The play is designed for a small group and is meant to be used during a project kickoff, after the team has defined its purpose Atlassian Team Playbook.
When the answer is clearly yes
Map stakeholders before starting when any of these situations sounds familiar:
- Your project depends on other teams to deliver, review or approve work, and you are not sure who all of them are.
- You have already been burned by a late discovery, such as learning during the project that a compliance, legal or infrastructure team needed to be involved from the start.
- Several teams touch the same customers or systems, and nobody has agreed who communicates what to whom.
- Your team is newly formed and has no shared picture of who matters outside the room.
Atlassian notes that problems arise when teams realize too late that they need help from others.
Identifying the network before the project starts helps reduce miscommunication, missed deadlines and frustration Atlassian Team Playbook.
Mapping does not remove those risks, but it makes them visible while they are still cheap to fix.
